The integration of sustainability into core business operations is critical for organizations seeking to address global challenges such as climate change, resource depletion, and social inequality. However, sustainability efforts often remain fragmented due to siloed structures, competing priorities, and resistance to change. This study explores how leadership can drive sustainability integration across all business functions, transforming it from an isolated initiative into a core organizational value. Through qualitative research, including semi-structured interviews with sustainability leaders across various industries, this study highlights six core leadership processes: education, collaborative leadership and empowerment, strategic direction, employee engagement, effective communication, and accountability structures. These processes are evaluated through three key success indicators— proactivity, collaboration, and knowledgeable leadership—which signal the successful embedding of sustainability within an organization’s culture and operations.
The study contributes to sustainability leadership literature by emphasizing the reciprocal nature of leadership, where sustainability leaders not only set the vision but also foster cross-functional collaboration, engage employees as sustainability advocates, and break down organizational silos. Additionally, it explores the evolving role of sustainability leaders, suggesting that as sustainability becomes embedded across functions, leadership in this domain may transition from a specialized role to a shared responsibility within organizations. This research offers practical implications for sustainability professionals, emphasizing the need for collaborative leadership, strategic alignment, and a culture of shared accountability to achieve meaningful sustainability integration. By demonstrating how leadership can drive systemic change, this study provides a framework for organizations to embed sustainability into decision-making, fostering resilience, innovation, and long- term value creation.
